Six tools built from Williams' diagnostic findings, competitive research, and 97 five-star reviews. Pick the one you need.
Process mapping, Jobber feature verification, phased implementation timeline, and competitor technology comparison.
Thirteen automation opportunities were identified across the 10-section HVAC Business Operating System and mapped into three tiers: Revenue Impact (directly affects money coming in), Time Recovery (frees up hours), and Error Reduction (prevents costly mistakes).
The primary opportunity is that most of the highest-impact automation is already included in the current Jobber subscription — no new tools required for Phase 1. Jobber includes automated appointment reminders, quote follow-ups, job checklists, online booking optimization, route planning, invoice generation, and pricing enforcement. Activating any that aren't already configured is a setup task, not a technology purchase.
The three external tools needed — call tracking, session recording, and ad conversion tracking — fill measurement gaps that Jobber was not designed to solve. These are standard additions for any HVAC business running paid advertising, and most competitors already have them.
| Category | Tool | Status |
|---|---|---|
| Field Service Management | Jobber | Active — booking widget confirmed on website. Dispatch, invoicing, and CRM usage depth unknown. |
| Website | Duda | Active — forms submit to email, not connected to Jobber or any CRM (verify current configuration — may have changed since initial audit). |
| Paid Advertising | Google Ads (active — conversion tracking not configured) | Active — confirm conversion tracking configuration to ensure spend is measurable. |
| Analytics | Google Analytics / GTM | Installed — review current configuration and usage. |
| SEO Monitoring | Ahrefs | Installed (analytics.js with key) — verify current monitoring setup. |
| Accounting | QuickBooks (likely) | Unconfirmed — Operating System Section 5 has a QBO setup guide; most shops this size use it. |
| CRM | Jobber | Serving as the primary customer and job management system. |
| Call Tracking | CallRail | Active. Configuration details to be confirmed. |
| Review Management | None identified | Reviews displayed via Duda widget. Responses done manually via Google. |
| Session Recording | None identified | No Microsoft Clarity, Hotjar, or similar. |
| Chat Widget | None identified | No live chat or AI chat on the website. |
Compared to the 7 HVAC companies analyzed in our cross-site study, the primary opportunity is connecting paid advertising to measurable conversion outcomes. This is not an overall technology deficit — several of the companies analyzed also lack call tracking and retargeting.
Jobber covers most of the operational automation identified above. The remaining gaps are in measurement (call tracking, session recording, ad conversion tracking) — tools Jobber was not designed to replace.
Every automation opportunity from the process mapping was verified against Jobber's current feature set. Status indicates whether the feature is included in Williams' subscription, requires an add-on purchase, or requires an external tool.
Note: Features listed assume Jobber's Grow plan. Route optimization, quote follow-up automation, and smart scheduling are not available on the Core or Connect plans.
Included Already in the Jobber subscription — just needs to be turned on. Add-On Available in Jobber for an additional monthly fee. External Requires a separate tool outside of Jobber. Not Available Cannot be automated with current tools.
Automate these first — they directly affect money coming in.
| Process | Current State | Jobber Feature | Status | Action Needed |
|---|---|---|---|---|
| Missed call recovery | Calls are answered during business hours and handled by an AI agent after hours. | Jobber Receptionist — 24/7 AI answering service. Also: automated client communications can send a missed-call text. | Add-On | Enable Jobber Receptionist. Alternatively, configure automated text response for missed calls (included in base plan via custom automations). |
| Review request after service | Review request process to be confirmed. 97 reviews in ~3 years suggests organic growth — a structured ask process can accelerate it further. | Automated client communications — configurable post-job follow-up messages (email and/or text) with direct review link. | Included | Set up an automated text 2–3 days post-service with a direct Google review link. Use Jobber's communication templates. |
| Lead follow-up on unsold estimates | To be confirmed. Verify whether follow-up sequences are in place. | Automated quote follow-ups — auto-email/text when a quote hasn't been accepted. Configurable timing (day 1, 3, 7). | Included | Turn on quote follow-up automation. Set cadence: day 1 (reminder), day 3 (value add), day 7 (soft close with stated expiry). |
| Service agreement renewal tracking | To be confirmed. | Auto-charge recurring + automated payment reminders. Recurring invoicing handles renewals. Client communications handle reminders. | Included | Set up service agreements as recurring jobs with auto-invoicing. Configure reminders at 30/15/7 days before expiration. |
| Google Ads conversion tracking | Tag installed but no conversion events fire from forms or calls. | Not a Jobber feature. | External | Wire form submissions and phone calls as conversion events in Google Tag Manager. Requires GTM configuration + call tracking tool. |
Automate these when short-staffed — they free up hours.
| Process | Current State | Jobber Feature | Status | Action Needed |
|---|---|---|---|---|
| Appointment confirmations & reminders | To be confirmed. | Automated client communications — booking confirmation, day-before reminder, on-the-way notification. All configurable. | Included | Configure three automated messages: booking confirmation (immediate), day-before reminder (with arrival window), on-the-way text (one-click send by tech). |
| Invoice generation & delivery | To be confirmed. | Professional invoices — auto-generate from completed work order, auto-send to customer, online payment. | Included | Configure invoices to auto-generate on job completion. Enable online payment (credit card 2.9% + 30¢, ACH 1%). Set up automated payment reminders for overdue invoices. |
| Dispatch & route optimization | To be confirmed. | Route optimization + smart scheduling recommendations — optimizes daily/weekly routes for the whole team. | Included | Start using Jobber's route optimization for daily scheduling. Use smart scheduling recommendations based on team availability and travel times. |
| Parts reordering | To be confirmed. | Expense tracking — log expenses per job, attach receipts. Home Depot integration — quote with current prices. But no automated reorder triggers. | Not Available | Use Jobber expense tracking to monitor parts usage. Reorder manually when patterns emerge. Automated reorder requires inventory management software (premature at current scale). |
| Permit status tracking | To be confirmed. | Not a Jobber feature. | Not Available | Manual process. Some FL counties have online portals. Use a simple spreadsheet or the permit tracker template from the Business Documents package until volume justifies software. |
Automate these to prevent costly mistakes.
| Process | Current State | Jobber Feature | Status | Action Needed |
|---|---|---|---|---|
| Job notes completeness | Unknown — incomplete notes delay invoicing. | Custom checklists — build per-job-type checklists. Required fields can block job completion until filled. | Included | Create custom checklists for each service type (repair, install, maintenance). Require photos + notes before a job can be marked complete. |
| Double-booking prevention | Unknown. | Calendar with capacity limits per day/tech. Smart scheduling warns on conflicts. | Included | Set daily capacity limits per technician. Configure scheduling to warn or block when a tech is already assigned. |
| Pricing consistency | Unknown — techs may quote differently for the same job. | Custom line items — build a flat-rate price book so techs select the service and price auto-populates. Quote markups enforce margins. | Included | Build the 20-job price book (from Operating System Section 6) as Jobber custom line items. Techs select from the list — no manual pricing. |
Three phases, each building on the last. The sequence matters: you cannot measure what you haven't configured, and you shouldn't scale what you haven't measured.
Cost: $0 additional. Time: 4–6 hours of one-time configuration. Impact: Immediate.
Cost: ~$100–200/month. Time: 2–3 hours setup + monthly monitoring. Impact: Visibility into what's working.
This resolves the 6-phone-number problem identified in the diagnostic. Tracking numbers replace the mess with clean attribution per channel.
5 of 7 competitors already run Clarity. Grasshopper runs both Clarity AND Hotjar. This is table stakes for any business with a website.
This is the single highest-ROI action in Phase 2. Without it, every dollar of Google Ads spend is a guess. With it, you can cut waste and double down on what works.
Cost: ~$50–150/month in add-ons. Time: 1–2 hours/week ongoing. Impact: Recurring revenue and customer retention.
This is the highest-value long-term automation. Recurring revenue is the difference between a service business and a platform. Jobber handles the billing; the tech handles the sell.
Automation applied to the wrong thing makes the wrong thing happen faster. These four anti-patterns are specific to Williams Air Solutions and should be treated as hard rules, not guidelines.
Before making automation investments, ensure the website has clear conversion paths, consistent contact information, and quality content. Automation amplifies whatever the site already does — if the site isn't converting, tools layered on top won't fix that. Get the fundamentals right first, then add engagement tools.
If there's no written dispatch process today — no standard for how jobs are assigned, how emergencies get prioritized, how rerouting works — then automating dispatch means automating whatever happens to occur that day. Jobber's route optimization is excellent, but it optimizes whatever you feed it. If there's no documented process, automation will amplify inconsistencies rather than solve them. Document the daily dispatch SOP first (use the template in the Business Documents package), then plug it into Jobber's scheduler.
ServiceTitan becomes a practical consideration when a company has dedicated office staff, 6+ techs, and operational complexity that current tools can't support — typically around $2.5–3.5M revenue. The transition takes 3–6 months (widely cited by implementation teams) and costs significantly more per month. Every competitor in our study running ServiceTitan is significantly larger than Williams. It's a when-you're-ready decision based on operational needs, not a fixed size threshold.
Personal review responses are a brand asset. Customers praise the personal touch — "like friends or family," "real family feel." AI tools can draft responses, but a human should review and personalize before posting. Fully automated responses across dozens of reviews start sounding identical — and the personal touch in Williams' reviews is a competitive advantage that automation would erode. Automate the request for reviews (Phase 2). Use AI as a starting point for responses, not a replacement.

Eight conversion-optimized call scripts built from proven fundamentals, customized with Williams' data from 97 five-star reviews.
| They say | You say |
|---|---|
| "How much will the repair cost?" | "It depends on what's going on with the system — I don't want to guess and give you the wrong number. That's what the diagnostic is for. The tech will find the actual problem and give you the exact cost before doing anything. Most repairs run between $150 and $600 on top of the diagnostic, but I'd rather they give you a real number than me give you a made-up one." |
| "I'm getting other quotes" | "That's smart — you should. I'd just mention we have 97 five-star reviews on Google and our guys don't push work you don't need. We'd rather fix what's actually wrong than sell you a new system. If you'd like, I can get someone out there today so you have our number to compare." |
| "Can you waive the diagnostic fee?" | "I can't waive it, but it does get applied to your repair — so if you go ahead with the work, you're not paying it on top. And management doesn't charge a trip fee for replacement estimates. Those are completely free." |
| "Do you do [specific service]?" | "Yes, we handle [SERVICE] — [brief specifics]. We work on all major brands. Let me get someone out to take a look." |
| They say | You say |
|---|---|
| "We're still thinking about it" | "Totally understand — it's a big decision. Is there anything specific you're weighing? Sometimes I can help sort through the options." (Then listen. If they mention price, go to the financing conversation. If they mention timing, offer to schedule around their availability.) |
| "It's more than we expected" | "I hear you. A couple things that might help — we do offer financing if that makes the monthly cost easier to manage. And if budget is the main factor, I can also look at whether there's a mid-range option that still solves the problem without going top-of-line." |
| "We got a lower quote" | "That's fair. I'd just say — make sure you're comparing the same scope. Our estimate includes [SPECIFIC ITEMS — e.g., the line set, the pad, pulling the permit, the 1-year labor warranty]. Some quotes leave those out and they show up as add-ons later. If you want, I'm happy to look at the other quote with you and just make sure you're comparing apples to apples." |
| "We decided to go with someone else" | "No problem at all. I appreciate you letting me know. If anything comes up down the road, you've got our number." (Don't push. Don't ask who. Grace here earns referrals later.) |
Tier names and pricing are preliminary — pending confirmation.

| "I need to think about it" | "Of course. I'll leave the info with you. If you sign up within the next 30 days, I can still apply today's discount. Just give us a call." |
| "Too expensive" | "The Gold plan works out to less than $21 a month. One emergency service call without the plan would cost more than the whole year of membership — the diagnostic alone is $140. So it basically pays for itself on the first visit." |
| "My system is new, I don't need maintenance" | "New systems actually benefit the most — regular maintenance is usually required to keep the manufacturer warranty valid. And catching small things early means your new system runs at peak efficiency and lasts its full lifespan." |
| "I'll just call when something breaks" | "You absolutely can. The difference is — when everyone's AC breaks in July, members get served first. And the tune-ups catch things like a failing capacitor before it takes out your compressor, which is a $200 fix versus a $1,500 one." |
A dropped call with a number is a lead. A dropped call without one is gone.

Five template types with 3 variations each, built from 97 five-star Google reviews. Matches the natural voice of the business.
Same-day is ideal. A review sitting without a response for a week signals you don't care — or you're too busy to notice.
93% of customers check Google reviews. Google is where the decision happens.
Hit three beats: thank them by name, reference the specific work, invite them back.
Use when: The customer came to Williams after another company let them down — overcharged, didn't fix the problem, no-showed, etc. Never name the competitor.
| Element | What to do | Why |
|---|---|---|
| Customer's name | Use their first name. Never their full name. | Personal but respectful of privacy. |
| Tech's name | Name the tech if the customer mentioned them. | Techs with strong review mentions build their own reputation. Naming them reinforces it. |
| Specific work | Reference the exact job described in the review. | Proves you read the review and remember the job. |
| Their praise point | Echo back the specific thing they praised. | Reinforces the trait for future readers. |
| Closing | "We're here whenever you need us" or "Don't hesitate to call." | Open invitation, not a sales pitch. |
| Tone | Warm, direct, zero corporate language. | Matches how management actually talks. |
| Length | 50-80 words. 3-5 sentences. | Short enough to scan, long enough to be genuine. |
| Timing | Within 24 hours. Same day is ideal. | Fast responses signal an attentive business. |
