Referral Programs
67% of satisfied customers would recommend their contractor, but fewer than 18% ever do. The difference is whether someone built a system.
Why Referrals Beat Everything
| Channel | Cost per lead | Close rate | Cost per closed job |
|---|---|---|---|
| Referrals | $10–$25 | 50–70% | $14–$50 |
| Google LSA | $30–$75 | 25–40% | $75–$300 |
| Google Ads | $100–$200 | 10–20% | $500–$2,000 |
| Home Advisor / Angi | $25–$80 | 10–25% | $100–$800 |
Referred customers are 16%+ more valuable over their lifetime, have higher retention rates that persist over time, and cost $23 less to acquire (Wharton study, Journal of Marketing 2011).
ROI comparison: Automated programs return 8:1 to 22:1. Manual programs: 3:1 to 5:1. Paid digital advertising: 3:1 to 4:1 (US Tech Automations, BDR).
Program Types
One-sided (referrer only)
Simplest structure. Bill credit, gift card, cash, or service credit ($25–$100).
Dual-sided (both parties rewarded)
Outperforms one-sided consistently. A dual-sided incentive increases referral shares by 31% (Referral Rock). The person referring can say "and you'll get something too" — it makes the recommendation feel generous.
Non-monetary
Priority scheduling, extended warranty, VIP status. Work best as additions to a monetary base, not replacements.
Incentive Sizing
| Job type | Referrer reward | Referee reward | Total cost |
|---|---|---|---|
| Service/repair ($200–$800) | $25–$50 | $25 off first service | $50–$75 |
| Maintenance agreement | $50–$75 | First month free or $50 off | $75–$125 |
| Equipment replacement ($5K–$15K+) | $100–$250 | $100–$200 off install | $200–$450 |
Fixed beats percentage. "$50 credit" outperforms "10% off" by 2.1× in completion rates — customers understand fixed amounts instantly (US Tech Automations).
When to Ask
Peak satisfaction moments:
- Right after the fix — relief + gratitude = highest receptivity
- Final walkthrough on an install — customer just made a major purchase
- After a maintenance visit — lower urgency but consistent (twice a year)
Satisfied customers are most likely to act within 48 hours (ServiceTitan, Coastal HVAC Supply). After that, the impulse fades.
Automated follow-up
- Same day (2–4 hours): Thank-you text with referral link — "you both get $50"
- Day 3–7: Email restating the offer
- Day 30: "How's everything running?" check-in with link included
- Seasonal: Reminder to agreement members
Moving from 20% to 90% of completed jobs triggering a referral request increases monthly referral leads by 4.5× — same incentive, reaching more customers (US Tech Automations).
The Tech's Role
The ask should feel casual, not scripted:
"If any neighbors or family need HVAC help, we've got a referral program — you both get a bonus."
Training takes 15 minutes: what the incentive is, when to mention it (at wrap-up, after the invoice), what to hand the customer. If the ask isn't assigned to a specific person at a specific moment, it doesn't happen on 80% of jobs (Hook Agency).
Tracking
| Metric | Target |
|---|---|
| Referral rate (% of jobs) | 15–25% good, 30%+ excellent |
| Referral close rate | 50–70% |
| Program ROI | 6:1+ |
| Customer asks per completed job | 90%+ (automated) |
| Referrals per tech | Varies — identifies training gaps |
Common Mistakes
- Not having a program at all. "Word of mouth" without a system is hope, not marketing.
- Asking but not following through. A customer who sends a referral and never gets the reward actively tells people NOT to use you.
- Making it complicated. If a homeowner can't explain it in one sentence, participation drops.
- One-sided only. The referred friend needs a reason to call you instead of Googling.
- Wrong timing. Asking during the repair — before the problem is solved — feels tone-deaf.
